This isn't a consulting firm. It's not a franchise. It's a constellation of independent practitioners who share methodology, infrastructure, and opportunity — without giving up who they are.
The Catalyst
HubSpot shut down the Solutions Provider Program. For independent practitioners, the options narrowed to three: pay $400/month for full partner status, ask clients to buy additional seats, or white-label through an agency and lose your identity.
Meanwhile, every practitioner Chris talked to was building the same thing separately — their own methodology docs, their own templates, their own proposals. Twelve people building twelve versions of what should be shared infrastructure.
The Collective exists because the alternative — building alone — wastes the most precious thing any of us have: the time we could spend with clients.

Founded by Chris Carolan
Chris is a HubSpot practitioner, AI operations architect, and the person who decided that building a 61-agent AI operations system was a reasonable thing to do in his spare time.
His background spans consulting, technology implementation, and organizational transformation. What makes the Collective different is that he built the infrastructure first — then invited people in. Not the other way around.
The Collective operates under Conveying Your Message LLC (DBA Value-First Team), based in the United States. Chris maintains relationships with every practitioner directly. No middle management. No corporate layers.

The Value-First Collective has a collaboration relationship with AIRops Academy, founded by Brian Garvey. AIRops focuses on the intersection of AI and Revenue Operations — the operational layer where AI meets business process.
